The underlying problem

The world has changed dramatically and is changing ever faster. Just think of the globalization and emergence of countries like China and India. In these countries, roughly 40% of the world’s population lives and they are becoming increasingly determinant in the world economy. When we look at India, it is a country that has taken a huge flight in providing ICT services, to name just one example. The West is partly bothered by the ‘law of the inhibiting lead’: many organizations still work from the now-obsolete management paradigm of the industrial era and also apply this in the management of knowledge-intensive organizations. This paradigm – based, among other things, on the Scientific Management of Taylor – is not aimed at making the best use of people’s talents, but at controlling and directing people. The effect of the control-oriented paradigm is that people start to adopt a more passive attitude: I just do what I’m told. Passivity becomes a part of the culture. This reinforces managers’ sense of having to manage and control their employees even more, often turning to ‘micromanagement’. Covey calls this a ‘culture of mutual confirmation’. Mutual confirmation of roles; the supervisor is ultimately responsible so must and determine what happens, and check. The employee waits for both the order and the execution check. This leads to an undesirable situation. According to Covey, the negative spiral is visible on three levels:

1 – On a personal level

Organizations have talented people who feel that they are ‘out of the picture’. They do not feel seen and they lack faith and the inspiration for the change. They do their work but outside of work they use their talents to realize wonderful things that could also be relevant to their work. Just look at what good results the ‘open source software’ has brought. People who make fantastic products in their own time and make it available for nothing.

2 – On relational level

There is a fundamental lack of trust on the relational level. Many lack the ability to solve differences and conflicts in a creative and productive way.

3 – At organizational level

The management philosophy of management and control predominates. The employee sees this as ‘a means of production’ that needs control and this suppresses the full use of talent.

The Covey solution

The Covey solution is the paradigm of the complete human being. According to Covey, there is a simple reason why so many people are dissatisfied with their work and why many organizations fail to use the talents, ingenuity and creativity of their employees. People are not things that need to be motivated and controlled, but they are four-dimensional beings – with body, head, heart, and soul. This can be represented in four xQs. In the xQs below, the four basic human needs according to Covey have also been incorporated (learning, loving, living, contributing).

  1. Life. The body (FQ) represents the physical. People want reward for their contribution and a safe and comfortable working environment.
  2. Learning. The head (IQ) manifests itself in learning and development. Every person wants to grow and has wishes.
  3. Love. The heart (EQ) manifests itself in passion and expresses itself in optimism, enthusiasm and emotional solidarity. People have a relationship with the organizations, managers and colleagues. They want to be respected and taken seriously.
  4. Contributions. Finally, the soul (SQ) is the driving force behind meaning and doing. Employees want to make a meaningful contribution, a contribution that they can support and what the organization as a whole can help.

The direct connection between the mental programming in which people are seen as things and the inability of organizations to tap people’s talents and strengths is simple according to Covey: people make choices about how they respond. Consciously and unconsciously people choose how they want to give themselves at work. They are guided by the way in which they are treated, by the possibility to use all four elements of the human nature. This choice of responding to a situation varies. In the book, six options are mentioned:

  1. Rebel or possibly leave
  2. Obedience according to the letter
  3. Prepared compliance
  4. Cheerful cooperation
  5. Sincere dedication
  6. Creative excitement

Five scenarios

Five scenarios are outlined in the book. Which of the above reactions would you choose?

Scenario 1

You will not be treated fairly. Many political games are played in the work environment, there is nepotism and the reward system is unjust. What you get paid does not reflect the level of your performance.

Scenario 2

The reward is fair, but you are not treated really friendly. That means you are not respected, your boss is inconsistent, random and capricious, depending on his mood.

Scenario 3

You are well paid and treated kindly, but there is no room for your own opinion, your opinion is determined for you. In other words, your physical need is met and your heart gets appreciation, but not your head.

Scenario 4

You are well paid (body), kindly treated (heart) and your opinion is appreciated (head), but you have to dig a hole and then close it again. Or you have to create reports that nobody reads. In other words: the work is meaningless (soul).

Scenario 5

You will be well paid, treated in a friendly manner, your opinion will be appreciated and you will do meaningful work, but you will be treated unfairly with customers and suppliers including other staff.

In these scenarios all elements (head, heart, body, soul) of the ‘paradigm of the complete human being’ are involved. In the current era the knowledge worker wants to be treated as a complete human being. Here we also see a link with the vision of Daniel Pink (‘Drive’, especially the element ‘purpose’).

De 8ste eigenschap – Van effectiviteit naar inspiratie
Het achterliggende probleem

De wereld is ingrijpend veranderd en verandert steeds sneller. Denk alleen al aan de globalisering en opkomst van landen als China en India. In  deze landen woont globaal 40% van de wereldbevolking en ze worden steeds bepalender in de wereldeconomie. Als we naar India kijken is dat een land dat een enorme vlucht heeft genomen in het aanbieden van ICT-diensten, om maar een voorbeeld te noemen. Het Westen heeft deels last van de ‘wet van de remmende voorsprong’:  veel  organisaties werken nog altijd vanuit het inmiddels verouderde management paradigma van het industriële tijdperk en passen dit ook toe in de aansturing van kennis-intensieve organisaties. Dit paradigma – o.a. gestoeld op het Scientific Management van van Taylor – is niet gericht op het optimaal gebruik maken van de talenten van mensen, maar op het controleren en sturen van mensen. Het effect van het op controle gerichte paradigma is, dat mensen zich steeds passiever gaan opstellen: ik doe gewoon wat me wordt opgedragen. Passiviteit verwordt tot een onderdeel van de cultuur. Dit versterkt het gevoel bij leidinggevenden dat zij hun medewerkers nog meer moeten aansturen en controleren, waarbij zij vaak overgaan tot ‘micromanagement’. Covey noemt dit een ‘cultuur van wederzijdse bevestiging’. Wederzijdse bevestiging van rollen; de leidinggevende is eindverantwoordelijk dus moet en bepalen wat gebeurt, en controleren. De medewerker wacht zowel op de order als de controle op de uitvoering.  Dit leidt tot een onwenselijke situatie. De negatieve spiraal is volgens Covey op drie niveaus zichtbaar.

1 – Op het persoonlijke vlak

Op het persoonlijke vlak kennen organisaties getalenteerde mensen die het gevoel hebben dat ze ’niet uit de verf komen’. Ze voelen zich niet gezien en het ontbreekt hen aan het geloof in en de inspiratie voor de verandering. Ze doen hun werk maar buiten het werk om gebruiken ze hun talenten om prachtige dingen te realiseren die voor hun werk ook relevant zouden kunnen zijn. Kijk maar eens wat voor mooie resultaten de ‘open source software’ beweging heeft gebracht. Mensen die in hun eigen tijd fantastische producten maken en het voor niets beschikbaar stellen.

2 – Op relationeel vlak

Op relationeel vlak bestaat een fundamenteel gebrek aan vertrouwen. Bij velen ontbreekt de vaardigheid om onderlinge verschillen en conflicten op een creatieve en productieve manier op te lossen.

3 – Op organisatorisch niveau

Op organisatorisch niveau overheerst de managementfilosofie van aansturen en controle. Deze ziet de medewerker als ‘een productiemiddel’ dat aansturing ne controle nodig heeft en dit onderdrukt het volledig benutten van talent.

De oplossing volgens Covey

De oplossing volgens Covey is: het paradigma van de complete mens. Volgens Covey is er een eenvoudige reden waarom zoveel mensen ontevreden zijn met hun werk en waarom veel organisaties er niet in slagen gebruik te maken van de talenten, vindingrijkheid en creativiteit van hun medewerkers. Mensen zijn geen dingen die gemotiveerd en gecontroleerd moeten worden, maar het zijn vier-dimensionale wezens – met lichaam, hoofd, hart, en ziel. Dit kunnen we weergeven in vier xQ’s. In onderstaan-de xQ’s zijn ook de vier basisbehoeften van de mens volgens Covey verwerkt (leren, liefhebben, leven, bijdragen).

  1. Leven. Het lichaam (FQ) vertegenwoordigt het fysieke. Mensen willen beloning voor hun bijdrage en een veilige en comfortabele werkomgeving.
  2. Leren. Het hoofd (IQ) manifesteert zich in leren en zich ontwikkelen. Ieder mens wil groeien en heeft wensen.
  3. Liefhebben. Het hart (EQ) manifesteert zich in passie en uit zich in optimisme, enthousiasme en emotionele verbondenheid. Mensen hebben een relatie met de organisaties, leidinggevenden en collega’s. Zij willen daarin gerespecteerd en serieus genomen worden.
  4. Bijdragen. De ziel (SQ) ten slotte is de motor achter zingeving en ertoe doen. Medewerkers willen een zinvolle bijdrage leveren, een bijdrage waar zij zelf achter kunnen staan en waar de organisatie als geheel wat aan heeft.

De  directe verbinding tussen de mentale programmering waarin mensen als dingen gezien worden en het onvermogen van organisaties om de talenten en krachten van mensen aan te boren is volgens Covey eenvoudig: mensen maken keuzes hoe ze reageren. Bewust en onbewust kiezen mensen hoe zij zich willen geven op hun werk. Zij laten zich daarbij leiden door de manier waarop ze behandeld worden, door de mogelijkheid om alle vier onderdelen van de menselijke aard in te zetten. Deze keuze van reageren op een situatie varieert. In het boek wordt een zestal opties genoemd:

  1. Rebelleren of wellicht opstappen
  2. Gehoorzaamheid volgens de letter
  3. Bereidwillige naleving
  4. Vrolijke samenwerking
  5. Oprechte toewijding
  6. Creatieve opwinding

Vijf scenario’s

In het boek wordt een vijftal scenario’s geschetst. Welke van bovenstaande reacties zou je kiezen?

Scenario 1

Je wordt niet eerlijk behandeld. Er worden veel politieke spelletjes in de werkomgeving gespeeld, er is nepotisme en het beloningssysteem is onrechtvaardig. Wat je betaald krijgt weerspiegelt niet het niveau van jouw prestaties.

Scenario 2

De beloning is rechtvaardig, maar wordt je niet echt vriendelijk behandeld. Dat betekent dat je niet gerespecteerd wordt, jouw baas inconsequent is, willekeurig en wispelturig, afhankelijk van zijn stemming.

Scenario 3

Je wordt goed betaald en vriendelijk behandeld, maar er is geen ruimte voor jouw eigen mening, jouw mening wordt voor je bepaald. Met andere woorden: aan jouw fysieke behoefte wordt voldaan en jouw hart krijgt waardering, maar jouw hoofd niet.

Scenario 4

Je wordt goed betaald (lichaam), vriendelijk behandeld (hart) en jouw mening wordt op prijs gesteld (hoofd), maar je moet een gat graven en dan vervolgens weer dichtgooien. Of je moet rapporten maken die niemand leest. Met andere woorden: het werk is zinloos (ziel).

Scenario 5

Je wordt goed betaald, vriendelijk behandeld, jouw mening wordt op prijs gesteld en je doet zinvol werk, maar er wordt oneerlijk omgegaan met klanten en leveranciers inclusief ander personeel.

In deze scenario’s worden alle elementen (hoofd, hart, lichaam, ziel) van het ‘paradigma van de complete mens’ betrokken. In het huidige tijdperk wil de kenniswerker als complete mens worden behandeld. Hier zien we ook een link met de visie van Daniel Pink (‘Drive’; vooral het element ‘purpose’).
